Ahlchemy · The AI Agent Field Guide

Not all agents are created equal.

Hundreds are being pitched to you; a handful will actually move your business. This is the guide to finding the right IT and business AI agents — for your team, your industry, and what you're ready to run today.

Find the right agents. · Build them right. · Know you're ready.

The difference between an AI project and AI impact is picking the right few — then building them with a guardrail and a number to hit.

Why this, why now

Most AI pilots stall for the same three reasons.

It is rarely the model. The agents that pay off are picked for the job, pointed at the right data, and launched with a human in the loop and a number to hit. The ones that fail skipped one of those.

01 · No clear job

Built for the demo

An agent with no defined task and no success metric is a science project. Start from a repetitive, checkable job — not a capability looking for a use.

02 · No reachable data

Starved of context

If the agent can't reach clean, governed data and the right tools, it guesses. Foundation is the quiet reason pilots underperform.

03 · No guardrail

Too much leash, too soon

Hand an agent irreversible actions with no approval gate and one bad call erases the trust. Earn autonomy on measured volume.

The method

How to build the agent — the same seven steps, every time.

Whether it drafts support replies or reconciles a ledger, a dependable agent is built the same way. Resist starting with the model; start with the job and the guardrail.

Pick the job, not the tech

A repetitive, checkable task a new hire could do from a written procedure. If it needs taste or accountability, not yet.

Set the autonomy honestly

Draft → act-with-approval → act-and-notify → autonomous. Default to draft; climb only when it's reversible and measured.

Map the data & tools

What it must read, what it may write. Read access is cheap; every write scope is a liability you must justify.

Choose the model tier per step

Fast to classify, embeddings to retrieve, a frontier model for the one judgment call. This is where cost is won.

Write the operating contract

A tight prompt is the job description: role, lane, what it refuses, when it hands off. Reuse it to stay consistent at scale.

Put guardrails in first

Approval gates on side effects, PII minimization, an abuse gate on anything public, full logging, a kill switch — before launch.

Pilot narrow, measure, widen

Run it in shadow mode against a baseline on a small set of real cases, fix what fails, then expand one notch at a time.

Before you build

An agent only goes as far as your weakest leg.

Ahlchemy Fulcrum scores AI readiness across four legs. When an agent stalls, one of them is usually why — and knowing which one tells you where to invest first.

Driver

Is the value real?

A clear job and a metric worth hitting. Without it, you've built a demo.

Foundation

Is the data ready?

Reachable, clean, and governed data and tools — or the agent guesses.

Governance

Is it accountable?

The right autonomy level, guardrails, and a human who owns the call.

Capability

Can you run it?

The skills to launch, measure, and improve it after the pilot ends.

Five minutes

See where your organization stands.

Score your four legs, find your likely binding constraint, and get a report that points you at the agents you're actually ready to build.

One view across Ahlchemy

Readiness is one part of the picture.

Fulcrum tells you where you stand on AI. Its sister tools cover the ground right next to it — the threat landscape you're adopting into, and the security of what you ship.
